Welcome to Turning Tides
https://shoutout.wix.com/so/aaOhU4493?languageTag=en
You my friend are an innovator

Welcome to the inaugural edition of Turning Tides, our monthly email for innovators like you seeking to change the game for the better.

Every full moon we'll bring you reflections from our own blog along with recommended articles, books, podcasts, videos and tools from global thought leaders that we hope will inspire and empower you to realise a different future.

Sahil Merchant
I Wouldn’t Want To Be Doing Anything Else

Starting a new consulting firm doesn’t at face value sound like the entrepreneurial fairy tale that we so often like to dream about. No one is going to write a book about this journey. There is definitely no scalable product that is going to conquer global markets, and those much-vaunted J-curve economics are hard to achieve when a business is so dependent on human effort.

And yet, I wouldn’t want to be doing anything else. -- Sahil --

The Three Big Problems Organizations Need to Solve in the 21st Century

Are we too focused on solving the problems of yesterday (Profit, Scale & Reach) rather than the problems of tomorrow (Leaving the world a better place, Building the future & Existence)?

Umair Haque’s call to arms article captures the tone we’re increasingly hearing from customers, employees and innovative leaders on the need to rebalance the focus of organisations in the 21st century. -- Fred --

The Punk Rock of Business

Jeremy Dale recently led a consortium to rescue and transform my beloved and historically underperforming football club Birmingham City FC. His engaging book channels the spirit of the punk rock movement into eight principles needed to cut through corporate bureaucracy and drive meaningful change. Packed full of examples from an illustrious career, Jeremy challenges us to authentically step into the arena and start a cultural movement. “Hey Ho Let’s Go” or as Birmingham fans say “Keep Right On” #KRO -- David --

Christopher Lochhead: Why Legendary Startups create Categories

We’ve recommended this podcast episode more than any other over the last few months.

Can AI be your innovation co-pilot?

In her presentation at our Corporate Innovation in Action event in Melbourne earlier this year, Fiona Triaca outlines how innovators can use AI to complement their work at different stages of the creative process. She gives detailed examples of how ChatGPT can be used to automate design activities and shares an assessment on the relative efficiency and quality of the outcome.

Learning Not To Trust Myself

Surely this can’t be the start of an inspirational post that will leave us feeling safe and happy in our knowledge that deep down we know the right path. So many self-help gurus talk about the need to believe in ourselves and trust our gut intuition. I’ve heard from somatic healers, vibrational energy teachers, trauma specialists, and even your vanilla leadership coaches, who have all told me that my body, my heart, and the universe itself is trying to provide me with the answers to the most difficult questions I face. Well, I have been listening and I don’t hear shit... -- Sahil --

Uber CEO Finds Out What It’s Really Like To Be An Uber Driver

It's frighteningly easy to become distanced from the customer in large organisations. CEOs in particular can develop blind spots when the the voice of the customer gets filtered through organisational layers. One easy fix, walk, or drive, in your customers shoes. In this article, Rita McGrath tells us how Uber CEO Dara Khosrowshahi did just that. -- Fred --

Competing Against Luck

One of the OGs of innovation theory, Clayton Christensen introduces the concept of Jobs Theory in his book Competing against Luck. After years of research Christensen came to one critical conclusion - that understanding the customer is not the essential ingredient of successful innovation, it’s about understanding the jobs that a customer hires a product to do. The application of Jobs Theory can be seen in practice in some of the most respected companies in the world and can be a powerful approach to uncovering new products and categories. -- David --

Brené Brown with Dr. Linda Hill on Leading with Purpose in the Digital Age

Brené Brown talks with Dr. Linda Hill, one of the leading global experts in leadership and innovation. My highlight is how she breaks down the differences between leading innovation and leading change. -- Fred --

Beyond business model innovation: how to engage your ecosystem & unlock "upruption"?

Greg Bernarda is a leading voice on ecosystems and how business models will need to adapt to create value beyond the borders of an individual organisation. Recently recognised by the Thinkers50 as one of the most insightful strategic thinkers globally, Greg introduced us to the concept of “up-ruption” at our Corporate Innovation in Action event in Melbourne earlier this year. Greg outlines the common components of successful ecosystems and talks through the ‘how’ of collaboration across diverse stakeholders to generate disproportional economic and societal returns. -- Sahil --

friend, I Know What You're Thinking...

...it can't possibly be 27.322 days since the last Full Moon?

If you haven't finished reading our book recommendation from the last edition of Turning Tides, you had better find yourself a comfy chair to curl up in because the moon's orbit waits for no one.

In this edition we bring you the highlights from the recent Thinkers50 (T50) event in London so you don't have to eat airline food and grapple with jet lag. It's all part of the Turning Tides service.

What The T50 Rankings Reveal About Our World

Having missed the coronation of King Charles, I was eager not to overlook the second-biggest event of the year in London—the Thinkers50 gala event. With friends vying for a place in the global ranking of management thinkers, I had a solid excuse to be there. What new breakthrough ideas could they come up with to change the world and secure their spot in the top 10? In this post, you’ll find my reflections on what the Thinkers50 rankings reveal about the world of management thinking. -- Fred --

“Both/And” Leadership

The book Both/And Thinking by T50 award recipients Wendy K. Smith and Marianne W. Lewis is worth diving into, but if you want an initial splash, their HBR article from May 2016 is an excellent introduction to the concept. Learn how successful leaders navigate through conflicting demands, not by choosing sides, but by balancing them. A must-read for anyone looking to master the art of modern leadership. -- DP --

Why ROI is the only thing that matters in innovation

Return On Investment from innovation has been a hot topic this past year, one that we are discussing extensively within our Australian corporate innovation community and Strategyzer network. The Language of 2023

How will your future self reflect back on this year? I have given some thought to the defining language of 2023 for me personally, from business terms to the emerging language of today’s youth. The former gave me real pause as I see trends solidify, new concepts being birthed, and the corporate landscape rapidly evolving. The latter just made me laugh and remember how old I am becoming. -- Sahil --

We're Coming In Hot...

, new year, new you! I think we can all agree 2023 wasn't the most memorable of years for growth and innovation but we're feeling pretty fired up that 2024 will be different. Sure, conditions aren't perfect, but are they ever? In this edition of Turning Tides we bring you something of a rallying cry, an encouragement to be bold and change the game. If each of us set our aspirations higher in 2024 and lean into challenging the status quo, there's no reason why we can't collectively make it a year to remember.

Survival sucks

So we survived what was a tough 2023. What a rubbish outcome to be proud of. Holding steady is so uninspiring and corporate Australia is by and large so utterly boring. No, not you… everyone else. What is 2024 going to look like? If your own corporate history is to be believed, 99% of organisations will do more of the same and either go backwards or just maintain their current position, and most of the executive teams in those organisations will delude themselves that this year will be different. How are you going to change the game in 2024? I promise you that it won’t be by doing what you already do but just a little bit better. -- Sahil --

Respair - A Lost Concept for Modern Leadership

Respair, an old English word forgotten since the 15th Century but loaded with significance for business leaders (and winemakers) in 2024.

The opposite of Despair, Respair is the fusion of ‘resilience’ and ‘hope’ embodying the essence of a mindset needed to navigate a landscape of unprecedented upheavals.

In a business landscape facing Political, Economic, Societal and Technological challenges, we propose six Respair leadership traits that can help chart a path forward for others.

Personal Renewal Speech

We all know people who have run out of steam midcareer, even if they held fortunate and enviable positions.

Through a playful and poetic style John W Gardner asserts that it is never to late to lean into doing something that creates meaning in our lives. He quotes the proverb “It’s what you learn after you know it all that counts” dispelling the myth that learning is just for the young and encouraging us to open our minds to opportunity.

The Art of Possibility

The product of a family systems therapist (Rosamand Stone Zandar) and an orchestra conductor (Benjamin Zandar), the Art of Possibility challenges us to reframe our references and look at the world in a new (and more positive) light.

The authors argue we have a choice about the way we view a situation and a positive mindset leads to far better outcomes for yourself and those on the journey with you.

Like a musical instrument it takes practice to perfect so Rosamand and Benjamin weave in tips and tricks to help you master the art of the possible.

Like many we have spent the last few weeks reflecting on the results from the WEGA report on the gender pay gap in Australia.

It painted a stark picture.

In this edition of Turning Tides we set out to:

Sahil Merchant
Does closing the gender pay gap require vulnerability?

I feel like I am a gender equality hypocrite. I have the right intentions, I say the right things and I think I understand, but that comprehension is partial. I am going to take a big risk in this article. I’m going to talk about gender inequality by making reference to neurodiversity, sexual preference, gender fluidity and being brown. Other than that last one, I don’t really know a damn thing about any of them.

https://www.vibrance.au/post/does-closing-the-gender-pay-gap-require-vulnerability?utm_campaign=bc25cb1f-bebb-423d-a571-0e0869ecbccd&utm_source=so&utm_medium=lp
How a Remote Australian Mine Become Gender Balanced

It's hard to think of a more stereotypically male associated industry than mining. Which is why this HBR article on the progress made by BHP serves as a beacon on the hill that change is possible with focus. The idea of setting gender targets can be uncomfortable (for men and women!) but it worked for BHP and the best part is their gender-balanced teams are more productive, happier, and safer. That sounds like a pretty good argument for gender targets to me. - Sarah -

The Invisible Woman

Imagine a world where your phone is too big for your hand, where your doctor prescribes a drug that is wrong for your body, where in a car accident you are 47% more likely to be seriously injured, where every week the countless hours of work you do are not recognised or valued.  If any of this sounds familiar, chances are that you’re a woman.

Invisible Women shows us how, in a world largely built for and by men, we are systematically ignoring half the population. It exposes the gender data gap – a gap in our knowledge that is at the root of perpetual, systemic discrimination against women, and that has created a pervasive but invisible bias with a profound effect on women’s lives. - Fred -

The executive power brokers in the music industry are still predominantly male, which makes the story of Taylor Swift even more noteworthy (pun intented). This in depth podcast traces Taylor's career from a young age to almost current day, where she has changed the very fabric of the music industry and become a music, cultural, business and political powerhouse.

"A Seat at the Table" Isn't the Solution for Gender Equity

Lilly Singh shares her lived experience of gender bias and four ways to build a more inclusive society, including ceasing to weaponise gratitude, investing in potential over proof, making space for women (ahem, not one seat so you can tick a box), and upgrading the table talk.

Fixing the gender equality issue isn't a 4 step process but these concepts might move us one step closer to building a much stronger table. Because right now… it wobbles. - Rhonda -

Status of Women Report Card

As W. Edwards Deming famously said "Without data you’re just a person with an opinion.

The Australian Government's 2024 Status of Women report card brings a gun to a knife fight should you need one. For example, if the statistic "only 9% of CEOs in the ASX300 are women" doesn't cut through the noise, we don't know what will. - David -

Total eclipse of the heart

Since the last edition of Turning Tides the moon has been busy capturing hearts and minds across America by perfectly positioning itself in front of the sun.

Bravo lunar friend! 👏

In this edition of Tides we attempt to position ourselves in front of your inbox to cast some fresh thinking on growth strategy and enablement.

Growth Orienteering

Most organisations have an ambition to accelerate their growth. Most fail dismally.

Each year, a curated rinse and repeat strategic process delivers a plan that is remarkably similar to last year. Executive teams sign up to new lofty forecasts with a view that this year will be different, but ultimately end up with a growth performance that both underwhelms and is no different to what they have achieved in the past.

Our experience suggests that most executive teams are asking themselves the right questions but answering them in the wrong way. Roger L. Martin in his book Playing to Win talks about the power of ‘where’ and ‘how’ as questions when it comes to creating a growth strategy, but many organisations start too narrow and as a result, fail to consider many of the growth opportunities available to them.

To Build Strategy, Start With The Future

In this Harvard Business Review podcast from 2020, Mark Johnson lays out the case for building a Future-Back strategy rather than Present-Forward. Essentially he argues that a Where and How approach to strategy development is most impactful when you have a clear vision of where you want to go.

This very much aligns to how we think about Growth Orienteering. There is no point on starting on a growth journey if you don't have an idea on where you want to end up. - Fred -

Tony's Growth Orienteering story is one of rapid growth in a declining chocolate market thanks to a clear mission, bold ambition and solid execution across the Growth Map. Tony's has successfully increased core and adjacent revenue streams through a build and partner focused approach. Furthermore they created an innovative new governance structure with 'golden shares' that carry the power to veto changes to its ethical strategy, sourcing principles and mission to eradicate inequality and exploitation in the chocolate industry. - Sarah -

Putting the TT in TransformaTion

Last month's article on Growth Orienteering instantly became the most popular and shared Turning Tides article to date 🔥.

This was something of a relief to us at TTowers as our eggs are firmly in the proverbial Growth Orienteering basket.

In this issue of Tides we expand further on what Growth Orienteering encompasses (compass pun intended) and what it takes to reach true north (ok enough already).

The anatomy of Growth Orienteering

Growth Orienteering is a holistic organisation-wide approach to ensuring you are covering all the bases required to deliver step change growth. It doesn’t diminish growth’s complexity; nor offer any silver bullets. Rather, Growth Orienteering allows a more structured conversation around the strategy and enablement of growth, which in turn leads to greater clarity on the focus areas needed to achieve it.

The Top 20 Business Transformations of the Last Decade

In 2012, Danish Oil and Natural Gas faced a financial crisis, where some leaders would’ve gone into crisis management mode, new CEO Henrik Poulson (former executive at LEGO) saw this an opportunity for radical transformation, renaming the business and shifting the company’s focus from fossil fuels to renewable energy.

The Transformation 20 study, led by Innosight, identifies companies that have successfully undertaken similar high-impact transformations by adopting higher-purpose missions. Many of these companies have gone successfully journeyed beyond core business into new growth territories. -Selin-

Better Business, Better Future

I had the privilege of meeting Elisabet at the Strategyzer bootcamp in 2016 and I have been closely following her work ever since. So I was eagerly anticipating the synthesis of her research into a comprehensive book. "Better Business, Better Future" exceeded my expectations.

This book is a must-read for entrepreneurs, senior leaders, board members, and strategists who aspire to integrate sustainability into the core of their business and accelerate the journey towards a better future. Elisabet guides the reader through the sustainability revolution; offering valuable insights from purpose-led sustainability pioneers like Patagonia, Interface, Ørsted, Unilever, IKEA, Oatly, and many others.

If you Want Culture Change, Create New Stories

Many leaders realise they need to change their organisation’s culture but Jay Barney, professor at the University of Utah's Eccles School of Business found that saying "we're going to change our culture" is universally proven not to work.

Barney explains how he studied leaders who successfully led culture change and found one thing in common: they created and spread stories. Not made up stories but authentic stories delivered in theatrical and memorable ways. These new stories emanate throughout the organisation and over time rewrite the old narrative. - Sahil-

How To A Start A Movement

I found myself at the inaugural Meme Global conference in Sydney last month. This was circumstantial rather than intentional but it confirmed a long held belief that the most valuable conferences to attend are the ones that are completely outside of your immediate orbit as they provoke new ideas and ways of looking at the world.

I came away both confused (I understood less than 20% of the content!) and inspired by the level of pioneering entrepreneurship in a volatile and nascent space.

One of the speakers referenced 'leadership lessons from dancing man' which reminded me of this excerpt (3 mins) from a seminal TED talk and felt like a fitting metaphor for the courage needed to lead a growth effort in the current climate. - David -

AI Represents An Existential Threat For Organisations

The hype around AI has reached fever pitch. Without being sensationalist, we believe AI represents an existential threat for incumbent organisations.... but perhaps not for the reasons that most of us think.

Surprise surprise, it won't be the tech.

Will Artificial Intelligence Do To Expert Professions What The Model T Did To Railroads?

It’s been more than 10 years since Clay Christensen published the “Consulting on the Cusp of Disruption" article. The potential disruption of consulting is a loaded topic for a consulting company but it's something we embrace as we believe the traditional consulting model is no longer suited to the needs and challenges of today’s organisations.

In her recent Thought Sparks article, strategy expert Rita McGrath highlights how the AI disruption wave is hitting consulting, arguing that this could be the one leading to its demise. -Fred-

This Is How They Tell Me The World Ends

This book is a gripping exploration of the world of cyberweapons and the escalating threat of cyber warfare.

Nicole Perlroth, a New York Times cybersecurity reporter, takes readers on a journey through the shadowy realm of hackers, espionage, and the global market for zero-day vulnerabilities. In many ways this is the dark side of growth in the digital age.

The book was a recommendation from my wife Eglantine who, as a Chief Technology Officer, deals with regular cybersecurity threats. Her recommendation and the subsequent reading of this book opened my eyes to a world I was dangerously unaware of. After reading this, you will no doubt feel the irrepressible urge to change all your passwords. -Fred-

Purpose – The North Star of Growth Orienteering

The importance of an organisational purpose is well documented in the majority of best selling (and even some poor selling) business books.

Despite its critical role in Growth Orienteering, a large proportion of organisations either don’t have a stated purpose or have one that doesn’t resonate with customers or employees.

So how do you know if your organisational purpose is… fit for purpose?

What Does Your Organisation Stand For?

Purpose has always been central to my thinking on organisations. In fact, it was the topic of the first blogpost I ever wrote and shared on social media back in 2016.

Whether that's trying out new breakdancing moves on the olympic stage or proposing changes to an existing business model.

In this edition of TT we delve into the widening gap between the desire for innovation and the low readiness to execute, or experience it.

Fred Etiemble
Why is the Innovation Readiness Gap wider than ever?

BCG's latest research highlights a widening innovation gap for organisations... innovation has never been a higher priority and yet readiness has never been lower.

BCG attribute this innovation gap to external factors such as the pandemic and economic uncertainties, however our experience suggests deeper issues at play.

If we are to close the gap, we need to start by identifying its root causes.

Runway ML

In the spirt of innovation, AI and experimentation, we've recently been exploring whether we could use AI to recreate the hand drawn sketch style you see used in Tides and Vibrance.

We used Runway ML to train a model using 30 of our hand drawn sketches and whilst it struggles with complex prompts, it can create simple images in our brand style in less than 30 seconds.

Perfect for simple sketches to support ideation, not so good for emotive or creative concepts, but you don't know until you try right? -Rhonda-

Mind The Gap

Closing the gap between growth ambition and reality can be a challenging task for any organisation.

In this edition of Turning Tides we explore how to make the Growth Gap explicit and how the Growth Map can help you explore the available options to close it.

To be truly exhaustive, we also explore the argument for removing the growth ambition altogether!

The Growth Map (Remastered)

We first introduced the Growth Map over six months ago as a key tool of Growth Orienteering.

Since that original article, the Growth Map has taken on a life of its own and become integral to the way we approach defining a Growth Ambition.

In this remastered version of the original article, we've collated feedback from others and incorporated our own learnings to expand on how it can best be applied.

How To Blow Up An Economy

In exploring opportunities for growth, we find it healthy to also explore the counter-argument for degrowth.

In his thought-provoking article based on a speech from 'The Conference' in Malmo last year, Timothée Parrique challenges the very foundations of our growth-obsessed economy, arguing that our focus on endless expansion is unsustainable on a finite planet. Parrique advocates for a radical shift—from chasing “green growth” to embracing degrowth. He suggests that the path to a healthier economy and environment may not be about adding more, but rather removing excess and rethinking our approach to prosperity. -Fred-

Economix

If we’re going to drive growth in our organisations, it’s essential to understand how it can be impacted by economic factors. But let’s face it—most people don’t want to dive back into textbooks or take an economics course.

In this graphic novel, Michael Goodwin, introduces the key concepts of economics in a fun, engaging and easy-to-understand style. His comic-book style approach is perfect for anyone looking to gain a higher vantage point as they think about growth and the broader economic landscape. -Fred-

TTakeover - Greg Bernarda

This month we've handed the Turning Tides keys to Greg Bernarda and asked him to take us for a drive through a bold new world of ecosystems and "up-ruption".

Nominated for the global Thinkers50 2024 Strategy Award, Greg is the co-author of the acclaimed book Value Proposition Design and the pioneer of "up-ruption" (in other words, he has a five star driver rating).

This TT is in safe hands, but buckle up, Greg isn't afraid of acceleration and is navigating us through an uncertain environment.

An interview with Greg Bernarda
Unlocking higher value with up-ruption

In this interview, Fred and Greg explore the fine balance between disruption and human impact, how ecosystems and societal well-being are at the heart of true innovation and how all of this challenges the way we think about leadership and growth.

Creating Breakout Innovation

The great Stanford Social Innovation Review outlines the 5 practices (Power, Relationships, Heterogeneity, Knowing, and Prototyping) needed to drive a level of innovation that generates breakthroughs and unlocks significant new value. Use one to radically alter how you go about innovation today. Use all five and you are on your way to change (y)our world. -Greg-

The Creative Act, by Rick Rubin

This book is significant because it’s not really a book. It’s a tool that unlocks our capability in real time. AKA a bible for creatives.

It took Rick seven years to write and every mini-chapter is a world to unwrap. If you want to work with more complexity, nuance, and magic in your field, this is for you. -Greg-

Leading from Being

Marti and Todd are uniquely skilled at doing the thing we all need more of: to engage in very concrete ways on the business and societal themes of our times without reducing their complexity or losing track of the deeper purpose at hand. From strategy to collaboration, power, change, meaning, value - pick your favourite theme. I suggest listening to an episode every few weeks, the wisdom works like a slow-release medicine. -Greg-

What Is Disruptive Innovation?

The term Disruption was popularised by Professor Clayton Christensen of the Harvard Business School in the context of innovation. The idea is powerful: a new entrant introduces a more simple and straightforward way of creating value, delighting users and consumers and challenging incumbents in the process. Over time, the meaning of the term has evolved to more generally describe big bold changes that upend entire sectors and industries. This video brings us back to the origin story. -Greg-

Disruption Risk Assessment

The disruption risk assessment is a tool co-created by Fred (Vibrance) and our Strategyzer friends to help leaders assess the disruption risk of their business model(s). Once the disruption risk is made explicit and visible, leaders can more easily align on the most appropriate course of actions, set the right priorities and ultimately avoid costly crises. And of course, respond by leading their own up-ruption. -Greg-

How your approach to Risk impacts Growth

There is no such thing as risk free business growth. Moving forward and creating new opportunities involves uncertainties in a way that cost cutting does not, and therefore growth is always accompanied by a risk that things won’t eventuate the way we think they will.

What is our natural instinct when we see risk? We try to reduce risk and increase our confidence in projected outcomes. We gather information and create systems and processes to inform decision making. This ‘on the surface sensible approach’ is all geared towards trying to eliminate uncertainty. But what if we don’t really understand the uncertainties involved with growth? Are we in fact trying to reduce the wrong type of risk?

Hold that thought….

Joy To The World

As the festive season approaches, it’s a perfect time to reflect on what keeps your business—and you—vibrant, relevant, and joyful.

It's easy to resign ourselves to the idea that work and joy don’t mix, but in this month’s blog post we challenge that notion with a bold call to reclaim what sparks fulfilment and delight in our work lives.

We also bring you some tools and practices to help you review the business model you're working within, ensure you’re steering clear of obsolescence and ultimately to help you chart a course towards growth, resilience, and joy in 2025 and beyond.

Joy

We all know that time goes faster the older we get. It feels like yesterday and not January 2024 that I wrote my article titled Survival Sucks. At the time, it sparked a fair bit of commentary and many of you messaged me directly with lots of strong perspectives. Since then, I am one year closer to not being around anymore. One year closer to not being able to achieve what I have set out to achieve. Did I make a difference this year? Am I living my best life?

What is a Business Model?

Ah, the business model—simultaneously a buzzword and the backbone of every organisation. In this article from Strategyzer, Alex Osterwalder demystifies what a business model really is, breaking it down into its core components like a master chef presenting a deconstructed dish. Whether you're launching a startup or steering an industry titan, the Business Model Canvas (or "BMC" as we like to call it) will help you connect the dots between value creation, delivery, and capture. We use it as our key framework for rethinking how organisations can thrive in the emerging future, and we hope it helps you too. David
